Why We Stopped Using Five Different AI Tools

Our team was drowning in AI tools. Here's how consolidating around persistent memory changed everything.

The Day We Drew It on the Whiteboard

I still remember the exact moment. It was a Wednesday morning, and our team lead, Aisha, had called an impromptu meeting. She grabbed a marker and started listing every AI tool our team of six was using on a daily basis.

GitHub Copilot for code completion. ChatGPT for design discussions and debugging. Cursor for longer editing sessions. A self-hosted vector database for project documentation retrieval. A separate monitoring dashboard for tracking AI usage and costs.

Five tools. Five different interfaces. Five different context boundaries. Five things that knew absolutely nothing about each other.

"This," Aisha said, drawing a big circle around all five, "is not a workflow. This is a mess."

Nobody disagreed.

How We Got There

It didn't happen overnight. It never does. We'd adopted each tool for a good reason.

Copilot came first. It shipped with our IDE, and autocomplete was genuinely useful. Then someone on the team started using ChatGPT for more involved conversations, architecture discussions, debugging complex issues. It worked well for that, so everyone adopted it. Then Cursor showed up with its code editing features and we started using that for refactoring sessions. Then our senior dev, Marco, set up a vector database so we could query our own documentation during AI conversations. And then Aisha insisted on the monitoring tool because our AI API costs were climbing and nobody knew where the money was going.

Each addition made sense in isolation. Together, they were a nightmare.

"Wait, Didn't We Already Decide That?"

The breaking point came during a sprint planning session. We were designing a new notification service, and our junior dev, Priti, asked a question about error handling conventions.

"We decided that two weeks ago," Marco said. "I had a whole conversation with ChatGPT about it. We settled on the circuit breaker pattern with exponential backoff."

"Where's that conversation?" Priti asked.

Marco opened ChatGPT. Scrolled through his history. Found the conversation. Read the relevant parts out loud. Then Priti had to manually copy those decisions into her own Cursor session because the two tools shared zero context.

Meanwhile, Aisha was in a separate ChatGPT thread having essentially the same conversation from scratch, because she hadn't been in Marco's original discussion and there was no way to share AI context between team members.

"We're making the same decisions in parallel," Aisha said that afternoon. "And sometimes we're making different decisions about the same thing, because nobody's AI knows what anybody else's AI already figured out."

The Week We Tracked the Friction

Aisha asked everyone to keep a friction log for one week. Every time they hit a wall caused by tool fragmentation, write it down. Every copy-paste between tools, every re-explained context, every moment of confusion about which tool held which conversation.

The Switch

Marco looked up from his screen. "Did you paste context in?"

"No," Priti said. "It already knows."

Those three words became kind of a team meme for the next month. Every time someone was pleasantly surprised by a contextual response, they'd say it. "It already knows." It sounds small, but after months of constant re-explanation, the absence of friction was almost startling.

Here's what I wish someone had told us a year ago. The number of AI tools you use is not a measure of how advanced your workflow is. It's a measure of how fragmented your context is.

Every tool boundary is a context wall. Every switch is a reset. Every new chat window in a different application is a tiny amnesia event. And those tiny amnesia events add up until you're spending more time managing your tools than using them.

I'm not saying every team needs to use the exact same platform we switched to. But I am saying that if you're using more than two AI tools in your daily workflow, you should at least ask yourself: is this complexity serving me, or am I serving it?

Aisha said it best at our three-month retrospective. "We thought we needed more tools. We needed fewer walls."
